Practical AI workflows for Agile teams

AI Toolsday: Real AI, Real Agile, Real Workflows

Turn ART Metrics into an Executive-Ready Update

You have the metrics. The dashboards. The PI Objectives. The delivery updates. The risks.
Now you need to turn all of that into something a leader can absorb in five minutes.
This week’s workflow uses AI to help you move from reporting data to communicating what the data means—highlighting progress, risks, trends, and decisions that need attention without spending hours building the update.

📌 Before You Start

The AI tools featured in this workflow are examples, not requirements. Every organization has different approved tools, security policies, and ways of working.
The goal of AI Toolsday isn’t to recommend one specific product—it’s to share practical AI workflows that you can adapt using the tools available to you.
Focus on the workflow, not the tool.
And remember: only upload organizational data into AI tools approved to handle that information.

🛠️ Tools Used

NotebookLM

Bring multiple sources of ART information together and use AI to identify patterns, changes, and important signals while grounding the analysis in the information you provide.

ChatGPT

Turn those findings into a concise, audience-appropriate executive update focused on outcomes, risks, decisions, and next steps.

PowerPoint, Google Slides, or your preferred presentation tool

Turn the final narrative into the format your leaders already use—whether that’s a slide, email, briefing document, or talking points.

⚙️ How It Works

Step 1: Gather the information behind the update

Start with the information you already use to understand ART performance.
Depending on your organization, that might include:
  • PI Objectives and progress
  • Business Value outcomes
  • Flow metrics
  • Predictability measures
  • Feature progress
  • Quality metrics
  • Risks and impediments
  • Dependency status
  • Customer or stakeholder feedback
  • Previous leadership updates
Bring the appropriate artifacts into NotebookLM or your organization’s approved AI environment.
The goal isn’t to include every metric you track. It’s to give AI enough context to understand what’s happening across the ART.

Step 2: Ask AI what changed—not just what happened

Instead of asking NotebookLM to simply summarize everything, use it to look for signals.
Try questions like:
  • What has meaningfully changed since the previous reporting period?
  • Where are we making progress?
  • Which metrics are moving in an unexpected direction?
  • Which risks appear to be increasing?
  • Are there recurring issues across multiple sources?
  • Which PI Objectives may need attention?
  • Where does leadership intervention or a decision appear necessary?
This shifts the exercise from “Here are our numbers” to “Here’s what our numbers may be telling us.”

Step 3: Separate information from insight

Once you have the analysis, review it yourself.
For every significant metric or trend, ask:
So what?
For example:
Information: Feature completion decreased this period.
Insight: Three Features were delayed because multiple teams were waiting on the same dependency.
Leadership relevance: The dependency requires a decision outside the ART’s authority.
That last piece is often what leaders actually need.
AI can help you make those connections, but you should validate the interpretation before communicating it as fact.

Step 4: Build the executive narrative with ChatGPT

Now bring the validated findings into ChatGPT.
Tell it who your audience is and how much time they’ll have.
Ask it to organize your update around questions like:
  • What outcome are we trying to achieve?
  • What progress have we made?
  • What have we learned?
  • What should leadership pay attention to?
  • What risks could affect the outcome?
  • What decision or support do we need?
  • What happens next?
Ask it to remove unnecessary detail, jargon, and metrics that don’t change the story.
You can also have ChatGPT create multiple versions of the same information: a one-paragraph email, three-slide update, executive summary, or talking points for a leadership meeting.

Step 5: Pressure-test your update

Before you send it, give the draft back to AI and ask:
  • What questions would an executive likely ask after reading this?
  • Which claims aren't clearly supported by the data?
  • Where am I reporting activity instead of outcomes?
  • What information could be removed without changing the message?
  • Is it clear where a decision or action is needed?
This gives you one final review from the audience’s perspective.

Step 6: Add your judgment

This is the most important step.
AI can summarize metrics and help structure a story, but you understand the ART.
Make sure the final update reflects the context behind the numbers, the conversations happening across teams, and the decisions leaders actually need to make.

💡 Why Agile Pros Care

Creating reports can consume a surprising amount of time—especially when information lives across dashboards, spreadsheets, objectives, risk logs, and team updates.
But leadership rarely needs more data.
They need to understand what’s changing, why it matters, and whether they need to do something about it.
AI can reduce the effort required to synthesize information so RTEs, Product Managers, and other leaders can spend more time interpreting the signals and facilitating decisions.
The goal isn’t faster reporting.
It’s better decision-making.

💬 Prompt to Copy

You are helping me prepare an executive update about the performance of an Agile Release Train.
The audience is senior leadership. They need to quickly understand outcomes, trends, risks, and decisions—not every detail of the ART’s activity.
Using only the information I provide:
  • Identify the three most important developments.
  • Explain why each matters to the business.
  • Highlight meaningful changes or trends.
  • Identify risks that could affect our desired outcomes.
  • Clearly distinguish facts from interpretations or assumptions.
  • Identify any decisions or leadership support that may be needed.
  • Remove details that do not materially change the story.
Then create:
  1. A five-bullet executive summary.
  1. A three-slide outline: Outcomes & Progress / Risks & Insights / Decisions & Next Steps.
  1. Five questions a senior leader might ask after seeing this update.
Do not invent explanations for metrics when the information provided does not establish the cause.
ART Information: Paste your validated findings here.

✅ Try It This Week

Take one report or status update you already create and give the underlying information to your approved AI tool.
Instead of asking:
“Summarize this.”
Ask:
“What are the three things a leader needs to understand from this information, why do they matter, and where might a decision be needed?”
Compare the two outputs.

💬 Continue the Conversation

When you share ART performance with leadership, what’s harder: gathering the data, figuring out what it means, or communicating it in a way that leads to action?
What have you found works best?

🤝 AI Toolsday Tip

A polished AI-generated explanation can sound convincing even when the data doesn’t support it. When using AI to interpret metrics, always separate what the data shows from why you think it happened. Use AI to help uncover possible connections, but rely on evidence and the people closest to the work to validate the story.
