Start with the Outcome, Not the Feature

It's tempting to jump straight into writing features when a new idea comes along. But before deciding what to build, it's worth taking a step back and asking what outcome are we trying to achieve?
This workflow uses AI to help explore business goals, customer needs, assumptions, and success measures before turning ideas into backlog items. By focusing on outcomes first, your team can have stronger conversations and build solutions that solve the right problems.



📌 Before You Start

The AI tools featured in this workflow are examples, not requirements. Every organization has different approved tools, security policies, and ways of working.
The goal of AI Toolsday isn't to recommend one specific product—it's to share practical AI workflows that you can adapt using the tools available to you. If your organization uses Microsoft Copilot, Google Gemini, Claude, ChatGPT Enterprise, or another approved AI solution, feel free to substitute those where it makes sense.

Claude
Claude excels at reasoning through complex ideas and asking thoughtful follow-up questions. It's a great partner for exploring business problems before jumping to solutions.
ChatGPT
Once you've clarified the desired outcomes, ChatGPT can help organize those ideas into Features, success measures, assumptions, and planning artifacts.



⚙️ How It Works

Step 1: Describe the problem—not the solution
Instead of asking AI to write a Feature, start by describing the situation.
For example:
"Our customers are abandoning the checkout process halfway through."
or
"Teams are struggling to identify dependencies early in PI Planning."
The more context you provide, the better AI can help you think through the problem.
Step 2: Explore the desired outcomes with Claude
Ask Claude to act as a strategic thinking partner rather than a content generator.
Have it explore questions such as:
  • What customer problem are we actually trying to solve?
  • What business outcome are we hoping to achieve?
  • What assumptions are we making?
  • What information are we missing?
  • What alternative approaches might accomplish the same outcome?
  • How would we know if we've been successful?

Rather than immediately proposing solutions, Claude helps slow the conversation down so you can better understand the opportunity.
Often you'll discover that the feature you originally imagined isn't the only—or even the best—way to achieve the outcome.
Step 3: Turn outcomes into actionable work with ChatGPT
Once you've clarified the desired outcomes, move those insights into ChatGPT.
Ask it to help you create:
  • A Feature description
  • Business benefits
  • Success metrics
  • Risks and assumptions
  • Questions to validate during refinement
  • Potential enabler work
  • A first draft of supporting user stories (if appropriate)

Because you've already done the strategic thinking, the resulting backlog items are much more likely to align with the value you're trying to deliver.
Step 4: Validate with your stakeholders
AI can help organize ideas—but only your stakeholders can determine whether you've identified the right outcome.
Review the proposed Feature with customers, Business Owners, Product Management, and your Agile teams.
Use the AI-generated outputs as conversation starters rather than final answers.
